Every plant has a skills matrix somewhere, usually laminated, usually outdated, usually consulted only when an auditor asks. The template below is built for a different use: answering, every day, whether the crew on hand can run the schedule on the board, and where the plant is one absence away from a stopped line.

The template

Rows: operations, not job titles. 'Seamer operation, line 2,' 'CIP execution,' 'forklift, cooler,' the units the schedule actually needs. Titles hide the truth; a 'Level 2 Operator' row cannot tell you nobody on nights can run the new bagger.

Columns: people. Cells: four levels with operational meaning.

Plus two fields the laminated version forgets: certification expiry (forklift, LOTO, food-safety credentials lapse, the matrix should flag before the auditor does) and last-performed date (a Level 2 who has not run the operation in a year is a Level 1 with paperwork; flag for refresher).

The queries that make it live

A matrix is data; these are the decisions: Coverage tonight, for each scheduled operation, is at least one Level 2 badged in? Answered before shift start, not at the first empty station. Single points of failure, operations with exactly one Level 2: the plant's fragility list, and the cross-training priority queue. Training pipeline, Level 1s per critical operation, and whether a Level 3 exists to advance them. High-production plants run these as standing screens, group-level, never a ranked leaderboard, which is also what keeps the floor's trust (deployment guidance in the skills tracking guide).

Connecting it to the schedule

The template's whole advantage appears when the matrix and the schedule share a layer: the plan checks itself against coverage as it is proposed, and seasonal ramps model new-hire learning curves honestly (see seasonal planning). Pair with instructions at the station and captured veteran knowledge so Level 1s climb faster, the matrix should be a ladder, not just a map.
